Platform or Build Your Own?
This decision shapes the next three years of the project, not just the first six months. Changing direction later is expensive.
The visible advantage of building your own is full control: you pick the model you want and the architecture you want. The real cost, though, accumulates in the invisible layers rather than in the choice of model:
- Latency optimisation, because every link in the STT, LLM and TTS chain has to be made fast on its own
- Redundancy and automatic failover for the moment something goes down
- Version management and rollback mechanisms
- Auditable logging and data handling that meets your regulatory obligations
- Model updates that do not introduce regressions
Each of these layers needs its own engineering team and continuous maintenance. They are not build it once and forget it tasks. They are live systems that have to be watched.
The value of building on a platform is that these layers arrive already combined and already proven in production. CBOT's platform approach makes that concrete:

The decision framework is simple. If voice AI infrastructure is a genuine technology capability for you, for instance because you are a technology company, building your own may make sense. But if your actual business is banking, insurance or retail, voice AI is a tool rather than a goal. In that case building on a platform is the better call: instead of spending engineering capacity on infrastructure, you can put it into your own processes, your data and your customer relationships.
